For years, the conversation around AI was mostly about productivity. Can it write faster? Can it summarise meetings? Can it generate code? Can it help support teams answer tickets?

How we got here

That entire framing is already outdated. The real shift happening now is not that models are getting better at generating text. It is that AI systems are moving from answering questions to completing work.

That changes everything: the companies that understand this early are redesigning workflows around AI capabilities, and the ones that don’t are still treating AI like autocomplete with a prettier interface.

This is the difference between “AI as a tool” and “AI as a colleague.”

And it is probably the most important shift happening in software right now.

How we got here

The speed of the transition has been easy to underestimate because it happened in phases.

In 2024, most companies experienced AI through chatbots and copilots. The Foundation model APIs exploded. RAG systems became the default architecture for enterprise AI experiments. GitHub Copilot went mainstream. Suddenly, every boardroom discussion included some version of the idea that they need an AI strategy.

But most of those systems were still relatively simple: you asked a question, the model generated an answer, and lastly, a human decided what happened next. Even the early “AI workflows” were mostly text in, text out.

However, by 2025, everything accelerated. Models like Claude 3 and GPT-4o, alongside tools such as Cursor, were widely used, and the first generation of genuinely capable AI development tools changed how engineers worked almost overnight.

At the same time, frameworks like LangChain and LangGraph matured enough that developers could begin orchestrating longer-running workflows.

This is where the transition started: AI systems stopped being isolated prompts and started interacting with tools. They could call APIs, browse the web, write and execute code, retrieve context dynamically, and even chain decisions together.

That was the moment AI stopped being just an interface layer. And in 2026, we crossed another threshold.

Reasoning-focused models like OpenAI’s o3 and Claude 3.7 Sonnet have dramatically improved multi-step problem-solving. MCP (Model Context Protocol) started emerging as the standard for connecting models to external systems and tools. AI-native IDEs like Claude Code and Devin pushed the industry toward persistent, autonomous workflows.

The important part is not that the models became smarter, but instead that the systems around them became operational. That distinction matters because the future of AI is not one model generating one response. It is systems that can plan, act, recover from errors, maintain context, and complete objectives across multiple steps.

The stack around the model now matters more than the model itself.

From AI as a tool to AI as a worker

The easiest way to understand the current shift is to compare how companies thought about AI two years ago versus how they are beginning to use it now.

The old model was straightforward, and AI was treated as a productivity tool. You asked a question and got an answer. You generated text and manually reviewed it. You used code autocomplete. You copied and pasted outputs into your workflow. The human remained responsible for every next step. Each interaction was isolated. Stateless. Temporary.

That is the “AI as autocomplete” mental model.

Most companies are still here, but the frontier has moved. The new generation of systems behaves differently. Instead of asking:

  • “What should the AI say?”

The question is increasingly:

  • “What should the AI do?”

That sounds subtle, but it is a completely different architecture. Modern agentic systems are designed around goals rather than prompts. You give the system an objective. The system plans the steps. It calls tools. It retrieves information. It executes actions. It retries when something fails. It escalates only when genuinely stuck. The important aspect is not autonomy for the sake of autonomy. The important aspect is reducing the amount of human orchestration required between each step.

That is why the best agentic systems feel fundamentally different from traditional chatbot experiences.

A support assistant that drafts a refund response is useful. It is ideally an assistant that:

  • classifies the issue,

  • retrieves the order,

  • checks the policy,

  • drafts the response,

  • flags uncertain cases,

  • and updates the CRM automatically.

You will notice that this is an entirely different category of software. The same applies to engineering: code generation itself is no longer the interesting part, but instead what is interesting is that AI systems can now:

  • inspect repositories,

  • reason about architecture,

  • run tests,

  • debug failures,

  • propose fixes,

  • and operate across longer development loops.

That is why tools like Cursor changed developer behavior so quickly. Not because they made autocomplete better, but because they changed the interaction model.

Why do these changes affect software companies?

This transition is creating two very different types of companies: AI-first and AI-native companies.

AI-first companies are existing businesses integrating AI into products and workflows. For them, AI is an enhancement layer. They still have legacy systems, governance constraints, and existing products and operating models.

Their challenge is integration. How do you connect models to existing infrastructure? How do you make workflows reliable? How do you maintain permissions, governance, and observability? Most enterprises are here.

AI-first companies increasingly need:

  • Data engineers first

  • integration specialists,

  • platform engineers,

  • reliability engineers,

  • and people who can operationalize AI inside complex systems.

AI-native companies are being built around AI capabilities from day one. The model is not an add-on, but part of the product architecture itself. That changes how teams operate.

AI-native companies tend to move faster, ship with smaller teams, automate aggressively, and optimize for AI leverage per engineer. You can see this already with companies like Cursor, Perplexity, and Harvey. The important thing is that these businesses are not simply “using AI.” They are designing around what AI systems make possible, which creates very different engineering requirements.

AI-native companies need:

  • AI-aware full-stack engineers,

  • agentic workflow builders,

  • people comfortable with ambiguity,

  • and engineers who can move from idea to production quickly.

This distinction matters because many companies are currently hiring for “AI engineers” without understanding which problem they are actually trying to solve. And the answer changes everything.

The next layer: connected ecosystems

It is still too early to know where this crossroads will take us. Right now, most companies are experimenting with single-agent systems, but the direction is already visible.

The next stage is connected ecosystems, such as multi-agent systems, AI-native applications, agents collaborating with other agents and systems coordinating specialized models and tools.

This is where protocols like MCP and emerging A2A standards become important. The infrastructure layer around models is becoming the real battleground, not because models no longer matter, but because foundational models are rapidly commoditizing.

The differentiation is shifting toward:

  • orchestration,

  • reliability,

  • data access,

  • observability,

  • workflow design,

  • and system ownership.

That is why the companies creating the most value in the next few years will not necessarily be the ones with the biggest models. They will be the companies that build the best systems around them.

The real implication

The biggest mistake companies can make right now is treating AI as just another software feature. That mindset made sense when AI systems were mostly generating text or assisting with isolated tasks, but it breaks down once systems begin acting autonomously across workflows. We are moving from software that humans operate step by step toward software that increasingly operates itself. The shift is not about replacing interfaces with chat windows. It is about redesigning workflows around systems that can plan, execute, recover from failures, and maintain context over time.

That does not reduce the importance of engineers. In many ways, it increases it. Autonomous systems create entirely new operational challenges that most companies are still underestimating. Reliability becomes critical because systems now make decisions and take actions continuously rather than waiting for human approval after each step. Observability matters because debugging a long-running AI workflow is fundamentally different from debugging a traditional application. Governance, permissions, orchestration, and accountability all become more challenging when agents interact directly with data, tools, and external systems.

This is why the companies succeeding with AI today are not necessarily the ones producing the most impressive demos. The real differentiator is whether they can run AI systems safely and effectively in production. A prototype that works in a controlled environment is relatively easy. Building systems that can operate reliably at scale, recover from failures, and integrate cleanly into real business processes is a much harder engineering problem.

The shift from AI tools to AI workers is already happening. The question is whether companies are redesigning around it, or simply layering AI onto workflows built for a different era.
